It took me months to get completely off the cigs. I was a heavy smoker, and I started with 24mg juice. That allowed me to cut down a lot, but I was still smoking.
When I got some 30mg juice, I quit that day.
I think having the right juice (a flavor you like, with the right nicotine level) is one of the most important things, and part of the learning curve. If you manage to start with juice that works, I think it's very common to quit smoking right away. If you don't, then it will take longer, partly because you have to experiment around. (And at that point, you probably don't *know* that you need to experiment.)
I think it's fine to take your time with the switch. I was told to count the cigs I didn't smoke as successes, not to look at the cigs I did smoke and count them as failures. I was told that if I just stayed with it, the switch would happen on it's own. That was good advice.
