First mix no good, second changed to Glycerin BP. Good alternative?

Ok, my first DIY mix, i made thus: 54mg nic pg 26%, 0 nic pg 64%, flavour 10%. I mixed it, steeped few days, vaped. Useless, hardly any vapour, and a harsh throat/chest hit.
So, second time around, thought id try VG. However, not wanting to order online yet again, i followed the route of Glycerin BP. Bought a bottle from Boots (very cheap it was too!), and made another test mix, replacing the pg with Glycerin. Was too thick. So ditched that, and made this: 54mg nic pg 26%, Glycerin BP 54%, distilled water 10%, flavour 10%. Tastes and vapes pretty good, after an initial nausea for the first day, guess its body adjusting to it?
Also consistency is now similar to some of the ready mades i have in my collection. I have devised a way of checking this: i get an old bit of plastic or something smooth, put one drip of my mix next to one drip of ready made, and i tilt it. If the drops both run at the same speed i assume their viscosity is similar! :)

My question then, before i make a bigger mix, is this: would i be best off putting distilled water my Glycerin first, (at 10% of the bottle contents), and treating it as i would VG in each mix, or continue to use the neat glycerin and add 10% distilled water to each mix as a whole?
Any other pointers would be greatly appreciated too.

i use a pg70% vg30% mix as my base before adding flavoring it seems to work all around best for my attys with wicks and SS mesh and seems to work pretty good for cartos too.
but then again i use about 20% flavoring with you using only about 10% flavoring you might want to try a 75/25 mix.
as far as water i rarely use any in my mixs sometimes i will just add a few drops if i make a high vg mix for the wife and its to thick for her to use.
